If Your Company Were The Bear: Would You Be Creating… or Just Surviving?

Close your eyes for a second. Imagine the sound of a kitchen at peak hour: pans clashing, the heat turned all the way up, someone yelling “corner!” from across the room.

That’s the image that made my hands sweat every time I watched The Bear.

Carmy, the chef, barking orders. Sydney running from station to station trying to bring order.
Richie shouting that “this is not how things are done here.” Everyone is giving 110%. Everyone is at the limit.

Now open your eyes and look at your office—or your Teams window.
Do you see anything familiar?

In many organizations, even without knives flying or grease on the floor, the feeling is exactly the same. Projects ship late. Clients get confused by wrong deliveries. Teams finish the week on the edge of burnout.

From the inside, the chaos feels productive.
From the outside, the client just sees a restaurant where the food arrives late.

The illusion of motion

A few months ago, I visited a client’s offices. While we were waiting for the elevator, I saw a manager involved in the project—let’s call him Jorge.

Jorge was rushing from one meeting room to another, laptop open in one hand, phone in the other. He was so busy he didn’t even notice when I greeted him.

What caught my attention was that I knew his numbers. His team had been pushing an adoption project for two quarters, and results were still below target.

In my 13 years at Astrolab, I’ve seen this pattern again and again: we confuse being busy with being effective.

That’s The Bear trap:

  • Feedback arrives only when the dish is already burned—or when a personal conflict explodes.

  • Priorities change depending on who yells the loudest that morning.

  • Projects become hot potatoes, passed from hand to hand.

Everyone is busy. But if you stop the music and ask, “What menu are we actually building today?” very few people will give you the same answer.

The result is a kitchen that looks productive, but is really just surviving the shift.

What’s actually happening?

If you’ve watched the series (no spoilers), you know the turning point comes when Carmy stops trying to be the superhero who fixes everything—and starts doing the hardest, most boring, and most necessary thing: redesigning the system.

He stops operating and starts orchestrating.

  • He defines the menu (Strategy)

  • Redesigns how decisions are made (Governance)

  • Introduces sacred moments for clear instructions (Rituals)

  • Shares a vision the team can follow (Storytelling)

  • Assigns clear roles and ownership (Accountability)

That is the transition organizations need to stop wasting time, energy, and resources.

You may not be able to control market volatility, technology shifts, or external change. But you can stop depending on star performers and start trusting the strength of your operating system.

1. The AB System: Designing the kitchen

In the series, before reopening the restaurant, Carmy and the team redesign the kitchen layout.
